How to Build a SaaS Product on a Budget in India: A Founder’s Guide

Most SaaS advice is written for founders with $500,000 in VC funding. This guide is for founders building in India with a real budget constraint — ₹5–15 lakhs to get to a working, revenue-generating product.

The Biggest Mistake Indian SaaS Founders Make

Building too much before validating. We see it constantly — a founder spends 8 months and ₹12 lakhs building a polished product with 40 features, then discovers their target customers don’t want to pay for it.

The right order is:

  1. Validate the problem with real potential customers before writing code
  2. Build the smallest possible version that solves the core problem
  3. Get 5–10 paying customers before adding features
  4. Use revenue to fund the next phase

Avoid over-engineering at the MVP stage. No microservices. No Kubernetes. No separate frontend and backend repos. A well-structured Laravel + React monolith can handle tens of thousands of users before you need to think about scaling.

Scoping Your MVP

The MVP scope question is where most founders struggle. Here’s a framework:

Write down every feature you want to build. All of them. Don’t hold back.

For each feature, ask: “Can a customer pay us without this?” If yes, cut it from v1. If no, keep it.

A real example: A client building an HR SaaS for small businesses initially wanted leave management, payroll, attendance tracking, performance reviews, recruitment pipeline, and an employee self-service portal.

After the exercise, v1 had: leave management and attendance tracking only. That’s it. They got their first 8 paying customers in 6 weeks. Payroll came in v2, funded by those customers.

Pricing for Indian B2B SaaS

Indian SaaS pricing is its own topic. Key principles:

Don’t price too low. ₹99/month signals “this isn’t serious.” Indian B2B buyers associate low prices with low quality and poor support. ₹999–₹2,999/month per company is a reasonable starting point for most B2B tools.

Offer annual plans with a discount. 20% off for annual payment improves cash flow and reduces churn. Many Indian businesses prefer annual billing anyway — it’s one purchase order, not 12.

Free trial, not freemium. Freemium requires you to serve free users indefinitely. A 14-day free trial with a credit card requirement filters serious prospects from tyre kickers.

GST-compliant invoicing from day one. Every Indian B2B customer will ask for a GST invoice. Build this before you launch, not after. Razorpay supports GST invoicing natively.

Getting Your First 10 Customers

The first 10 customers don’t come from SEO or paid ads. They come from direct outreach.

Start with your network. Every founder knows 200–300 business owners through family, college, and professional networks. Who among them has the problem your product solves? Message them directly — not a bulk email, a personal message.

Offer a founder discount. “I’m building this product and I’d love to have you as one of our first 10 customers at 50% off, forever” is a compelling offer. It costs you nothing and builds loyalty.

LinkedIn outreach for B2B. A personalized LinkedIn message to the relevant decision-maker (Operations Manager, HR Manager, Finance Head) with a specific, relevant message gets a 15–25% response rate — far better than cold email.

Local business associations. Jabalpur Chamber of Commerce, district-level industry associations, CA networks — these are where your customers are already gathered. One talk or demo at a local association event can generate 20–30 qualified conversations.

When to Hire vs When to Build

On a tight budget, every rupee of development cost must be justified.

Build yourself or hire a small team for: Core product features, business logic, anything that is your competitive advantage.

Use existing tools for: Authentication, payments, email, analytics, customer support. Don’t build what you can buy for ₹500/month.

Avoid agencies for MVP development. Most agencies are optimized for delivering a project and moving on, not for iterating quickly based on customer feedback. Hire 1–2 dedicated developers who will own the product with you.

What Comes After the First 10 Customers

With 10 paying customers you have:

  • Proof that people will pay for your solution
  • Real feedback on what matters and what doesn’t
  • Revenue to fund the next hire or feature
  • A story to tell the next 10 customers

At this point, double down on what’s working. Don’t pivot. Don’t add 20 new features. Talk to your 10 customers weekly and build exactly what they’re asking for.
